This summer’s AI infra reckoning

AI startups are finding out the hard way: AI is spenny.

There is a quiet reckoning unfolding across AI-native startups this summer. Not because the models are broken. Not because the tamsamsom was misrepresented/stretched. But because something more fundamental is catching up with them: infrastructure costs.

The scaffolding that got us to market, was not built to scale. It was built to demo.

Building is cheap because you have 0 users

Early on, everything feels fine. Cloud credits cover the basics. Infra choices are kinda just duct-taped together. You’re moving fast, the product looks pretty, maybe even clever.

But as usage ramps, reality hits: infrastructure doesn’t scale like traditional, old-school SaaS. It gets expensive, fast.

The costs don’t show up when you’re pre-revenue. They conveniently show up when things begin to actually work.

The compounding cost of “just ship it”

Engineers are moving fast fast, trying to get something working and out the door. This instinct is both right and absolutely something I can get behind. But most infra decisions are made before the cost curve is visible.

  • hosted APIs feel cheap…until they’re not..
  • you build usage-based pricing without real usage
  • provisioning is reactive, not deliberate
  • margins get squeezed from the inside out

The result?
Startups hit growth, and suddenly realise infra is their numero uno GTM constraint.

The smartest founders are doing retros NOW

Not optimisation theatre. Actual retros.

What would we rebuild if we had to own this stack for five years?

The ones asking that now are buying themselves optionality later.

The ones who aren’t?
They will learn. They will find out how quickly infra def becomes a business problem.

Infra isn’t the basement anymore

It used to be. Infra used to be a backend thing: devops, provisioning, cost controls.
Now costs can spike exponentially.

Which means the classic questions - pricing, roadmap, margin - have to be answered even earlier, and by more of the company.

Fact: everyone just has to care sooner.

Infrastructure costs don’t start big. They start kinda silent (but eventually deadly).
They grow so fast, even more so with AI infra, and often even faster than revenue.

We all shipped fast. That’s how we got here.
But if you’re building something you actually want to scale?

You need to take the plumbing seriously.
Not just the engineers.
Everyone.
